Microsoft CEO says every company should build its own AI

REDMOND, June 29 — Satya Nadella wants every business to build its own artificial intelligence model. The Microsoft chief executive laid out that vision during an interview this week, arguing that companies should treat AI as an extension of their own accumulated knowledge rather than relying on a handful of tech giants for their tools. For families and workers wondering what this means, the human side is straightforward.

Nadella sees a future where a local manufacturer, a regional hospital or a family-run logistics firm each develops an AI system shaped by its own experience and data. That is a very different picture from the one where everyone depends on the same few models coming out of Silicon Valley.

“My simple thing is there should be as many models in the world as firms in the world,” Nadella told Yash Patil, co-founder of Applied Compute, during their conversation. “Because after all, what is a firm? A firm is a learning system.” Nadella argued that the real competitive edge any organisation has comes from the knowledge it builds up over time.

That makes it essential, he said, for businesses to construct AI systems around their own context, their own operational experience and their own data. He warned against becoming locked into a single frontier model developed by a small number of technology companies.

“I don’t want to be locked into any one model,” Nadella said. “I want to be able to use my own context, my own data — in fact, my own traces to maybe even take a much more open-weight, cost-efficient model or a fine-tuned model.” Behind the breakthrough, the Microsoft chief envisions companies combining their proprietary information with open-weight or fine-tuned AI models that are both cost-effective and adaptable. That flexibility, he suggested, is what will allow businesses to truly own their AI rather than rent it from someone else.

The remarks reflect how Microsoft’s own AI strategy has evolved. The company remains a major partner of OpenAI, but it has broadened the range of models available through Azure AI Foundry. That platform now supports offerings from developers including DeepSeek and Cohere alongside Microsoft’s own AI services.

For patients, what this could mean down the line is a healthcare system where a hospital trains its own model on its own patient outcomes, its own clinical data, its own community health patterns. For a family business, it might mean an AI that understands the specific rhythms of their operation rather than generic best practices.

Nadella’s comments come as businesses across industries increasingly adopt generative AI to automate tasks, analyse data and improve productivity. The push toward custom models rather than off-the-shelf solutions represents a significant shift in thinking about how artificial intelligence should be deployed in the enterprise. What to watch next is whether the infrastructure exists to support thousands of companies building their own models.

Nadella clearly believes it does, and Microsoft is positioning itself to provide the tools. But the real test will be whether businesses — from multinational corporations to small family operations — have the resources and expertise to turn that vision into something real.
